im thinking about putting a stock thermostat and flap setup on my car. Can you do this without tearing the whole engine apart? If you just have to remove the fan and shroud is that a huge deal? Thanks.

"Just" remove shroud, gen/alt & stand. If non stock shroud (VS uses 36 hp shroud?) it would have to be modified to accept pivot points - then add flaps springs and thermostat.
I may have a complete oem VW shroud with flaps less stat in a "nice" light blue...I need to dig in the shop
Frank, I found mine on the Samba, flaps and linkages from one source, the thermostat from another (get German if you can). It's going to be a chore with the motor in the car but I'm so glad I made it work and installed it in my car, warm-ups are so much faster and as you know, 90% of the engine wear occurs on start-up and warm-up. VW engineers put them there for a very good reason!
I've taken my alternator and shroud out with the motor inter car multiple times. It's fiddly, but manageable. I fear scratching the shroud when I install it back in the car. You have to lift it over the cooler and slide it on in an awkward angle. The thermostat flaps slide into the shroud and are secured with screws. The linkage lever is routed behind the shroud. Totally doable.
I used these guys to get a flap assembly and thermostats... Good company, very helpful business owner.

Thanks guys. Just what I was looking for. Alan will your setup work in my doghouse shroud. If so I'd like to talk to you about it. This thing takes so long to warm up I've gotta do something. It will be a good winter project. I've talked to the powder coat guy about his thermostat and I think this is the way to go
A light blue shroud would set the engine off just right in your blue car! Just add some blue silicon plug wires and a Bosch Blue coil.

Beware of the Mexican thermostat. It fails in a way that makes the engine hotter while the German thermostat fails in a way that makes it cooler.
Interestingly, when I had Henry replace my (piece of sh*t) CB fuel injection with Weber carbs he also took of the thermostat and flaps that I had originally installed on the engine.
He said he didn't like them and never put them on his cars.
I'm not sure what to do. The guy at Awesome Powdercoat is really nice and very responsive. His stuff looks nice. A complete kit with powder coating on the flaps allgood German stuff and a new reproduction German thermostat is $275. I'm getting ready to pull the trigger but the one thing I'm not sure of: Can I get the shroud off without tearing the engine back out or the carb or hood off? If it is that much work I will love the thing sit and idle for a couple of minutes before I drive off. Right now I drive it like I drive all my stuff, I take off right away but drive easy for a couple of miles. Please feel free to weight in on this. I need your advice.
I suspect the center mount carb (or dual carb linkage at least) and hood will need to come off.

Personally, I purchased the parts, then waited until I had a reason to take out the engine, then installed while the engine was out.
i seem to stock- pile parts and projects every spring/summer/fall... (Shopping the sales if possible as well as learning as much as possible about the work that needs to be done)... And then work on the car the 2-3 months it's too cold/wet to drive it in Seattle.
this project was not in my "need list", but on my "want list". I still manage to let the car idle ~5 minutes before I drive it out in the mornings... ( I usually start it up, go back inside, pour a cup of coffee in a contigo cup, kiss my wife good bye,(or send a couple text/emails) then off I go). It's the process I enjoy...

Frank....I have removed my fan shroud twice. Once in the car when I blew up the oil cooler and then removed the engine to replace the oil cooler the second time I blew it up. The third time I removed the engine to replace the shroud with a different one. The fourth time, when I modified the oil cooler adapter to monitor in and out oil temps. I removed the engine again. After all is said and done, I prefer to remove the engine. This way i can make sure everything else is OK like alignment, check for any leaks or what ever else. Removal just isn't a big deal in these cars....Plus I got pretty good at it Ha Ha..............Bruce
